He brought in a family member to interview the staff, one by one, to find out what the office actually did. There was no record he could open that answered him.
The failure is not diligence. It is structural.
The Census
Counted from the governed record itself, not from survey answers. Ratios and distributions only. No family, office, or total is identifiable.

In their own words. The films contain no statistics. This report contains no dramatization.
Every obligation a family carries came from a document it already holds. Extracting those obligations once is what lets a successor start on the first day, takes the rebuilding out of every due date, and gives an agent something to propose from. This is the first count of how far offices have got.
The documents are in the system. Three or more per Collection.
Document-complete, and every obligation those documents create is in the system with its source and its clock.
Fully extracted. An agent can act only on obligations in the system, and only with the office’s confirmation.
Documents were the easy half. Every obligation those documents create still lives in someone’s head.
A fully extracted Collection carries 5.6 to 7.0 obligations. The median single-family office has written down 0.50. The median family inside a multi-family office, 0.65. The work still gets done. It is rebuilt from memory at every due date, and that rebuilding has never appeared on any statement.
The record dies with the person, or it does not. That is the choice this census measures.
