Why Family Office Governance Needs More Than Good Prompts
A family office executive told me recently that his team had started using AI and everyone was asking different questions and getting different answers. He thought the problem was the questions. It wasn't.
There's a growing consensus that AI's real value in family offices is helping families ask better questions. Slow down. Surface assumptions. Frame the right prompts. Over time, those prompts become culture.
It's an elegant idea. And it stops one step short of where it matters.
Because the hardest thing about family office governance was never asking the right question. It was making the answer persist after the meeting ended, after the controller retired, after the family moved from second generation to third.
A family office executive recently described his team's experience with AI: everyone was asking different questions and getting different answers. That's a real problem. But the solution being offered — ask better questions — is circular. Better questions asked into tools that can't hold the answers don't produce clarity. They produce better-worded confusion.
Here's what's actually happening on the ground. Almost everything being sold to family offices right now is a reading tool. Summarization. Chat interfaces. Document intelligence. These tools can read a trust document and tell you what it says.
And they stop at exactly the point where the real work begins.
A trust document doesn't just say things. It creates obligations. It assigns authorities. It establishes relationships between entities and people that need to be tracked across decades. A subscription agreement doesn't just describe a transaction. It generates entity structures, ownership records, compliance workflows, and reporting requirements that someone has to build, connect, and maintain.
That's the actual work of a family office. Not reading documents — executing what documents require.
Today, that execution is almost entirely manual. A senior controller reads the document, interprets the obligations, builds the structures by hand, and carries the context in her head. She is the system. Her memory is the database. AI that summarizes the same document hasn't changed anything. It's just told you what she already knew.
The question is whether AI can do what she does — extract the governance logic, propose the structures, map the relationships, set up the workflows — and then stop and wait for her to say yes before anything executes.
I wrote recently about why the Luddite instinct toward AI is the right one: the principle that technology should make skilled people more capable, not less necessary. In family offices, that principle isn't philosophical. It's operational.
No AI should act autonomously on trust structures, signing authorities, or fiduciary obligations. The person who knows why the FLP was set up that way, who remembers how the 2003 restructuring connects to the 2015 dynasty trust — she provides the authority. AI handles the execution. The human confirms it. That's not a limitation. That's the architecture.
When you build it this way, something changes. Knowledge stops leaving when people leave. The structures, relationships, obligations, and decisions — and the context behind them — get captured in a system that persists. The next controller doesn't spend twelve months reconstructing what the last one carried in her head. She walks into a governed environment and gets to work.
Richard Reese, the former Chairman of Iron Mountain, put the stakes plainly: "How do you make these decisions when the first generation is gone? If you don't leave a foundation of good information, even good people will have a hard time making good decisions."
Better questions do matter. But questions don't become culture. Systems become culture. What gets structured, executed, and handed forward — that's what persists across generations.
